How Human-Centered Leaders Make Sound Decisions: The VIA Framework
Nov 02, 2026
As a leader, you don’t have to have all the answers. But you do have to make the key decisions that move your team and organization forward.
Research suggests that humans make around 35,000 decisions every single day. Naturally, you cannot analyze every single choice with deep scrutiny. But for the high-stakes decisions, the ones that shift strategy, reallocate resources, or directly impact your culture, relying on gut instinct alone isn't enough.
To make decisions that are intentional, socially aware, and strategically sound, leaders need a repeatable filter. At Monarch Coaching, we use the VIA Framework: Values, Impact, and Alignment.
Here is how to apply the VIA Framework to your next critical decision.
1. Values: Does this decision reflect who we say we are?
Before launching a company-wide initiative or making a structural pivot, check your compass.
-
Reflect core principles: Ask yourself or your leadership team: Does this choice reflect the culture we claim to stand for?
-
Test against active values: If your organization prioritizes values like "innovation," "collaboration," or "relationship-first," does the decision actually embody those principles in practice?
A decision that betrays core values creates cynicism—no matter how profitable it looks on paper.
2. Impact: How will our people actually experience this?
This is where social awareness becomes a vital leadership competency. Anticipating who a decision touches—and the emotional or operational reactions it will spark—prevents choices that are technically correct but relationally damaging.
-
Map direct and indirect stakeholders: Who does this touch? Is it frontline employees, clients, cross-functional partners, or all three?
-
Analyze operational ripple effects: How will workflows shift across teams like Marketing, Training, or Product Development? What hidden workload are you adding?
-
Acknowledge the sacrifices: Which individuals or teams are being asked to bear the extra weight or adjust to friction?
When leaders skip this step, they risk burning out top performers and damaging trust with key clients.
3. Alignment: Does this support our long-term goals and standards?
Beyond baseline regulatory compliance, sound decisions must reinforce your broader organizational strategy and operational standards.
-
Evaluate strategic priority: Does this decision actively move you closer to your quarterly or annual goals?
-
Examine historical context: Have similar decisions been made in the past? What were the results, and are those outcomes genuinely replicable today?
-
Prepare to defend with clarity: If you had to justify this decision to senior leadership or key stakeholders, could you clearly explain the rationale and data behind it?
Grounding your choice in evidence ensures that even if an outcome falls short, you can stand by an intentional, well-reasoned process.
Lead with Intentionality and Vision
Decisions shape culture. When you filter high-stakes choices through Values, Impact, and Alignment, you protect your relationships while driving clear organizational results.
